A new seat is almost always at its worst on day one. Fresh foam is stiff, hasn't compressed to your shape, and puts more pressure on your sit bones than it will a thousand miles from now. Here's how to get through the break-in without dreading every ride:
Expect 500–1,000 miles. That's the typical window for foam to settle and take your imprint. Vinyl and leather covers also relax and stop fighting you.
Break it in with short rides. A stack of 30–60 minute rides shapes the foam just as well as one punishing 6-hour day, without the punishment. Vary your seating position slightly so you don't dig one crater.
Ride in it, don't cheat it. Kneading the foam by hand or leaving weights on it does very little — foam breaks in under body heat and your actual seated shape.
Leather covers: a light conditioner helps the cover soften; keep product off stitching and follow the seat maker's guidance.
Bridge the stiff phase. This is exactly when an air-cell cushion earns its keep: it spreads pressure off the two points the un-broken-in foam is hammering, and it straps on and off in two minutes. Many riders keep it after break-in too — settled foam still concentrates weight on the same two spots.
Give it a month of normal riding and reassess. If it still hurts at mile 1,500, the seat's shape is wrong for you — no amount of break-in fixes geometry.
